2026-07-24 · five drives vanished · a $5 cable did it
Fixed. All 11 drives are back, D: is 129 TB again, and the server can write to it. The cause was not the drive box, not the power brick, and not the drives themselves — it was the USB cable.

00 // What broke

Picture a filing cabinet with 11 drawers.
Six drawers live inside the server. Five live in a separate box on the shelf that plugs in with a USB cable.

That box disappeared. The software that ties all 11 drawers into one big drive (DrivePool) counted the drawers, found only 6, and locked the whole thing read-only to protect your files. That is a safety feature, not a bug — like a car that won't shift into gear when a door is open.

Everything on D: could still be read. Nothing could be written. Six apps that save to D: crashed because of it.

01 // The hunt

Three tries. The first two told us as much as the third.

Restart the whole server

No change

Rebooting can't wake something that isn't plugged in. Like restarting your TV to fix a lamp that's unplugged.

Reseat the power brick, then swap the power cable

No change

Here's the clue that cracked it. Windows keeps a log of every device that gets plugged or unplugged — like a doorbell that rings whether or not you let the person in. After both tries, the log showed absolutely nothing. No ring at all. So the problem was upstream of power.

Swap the USB data cable

All five drives appeared the second the new cable went in. The old cable was dead. It could still carry power, so the box's lights worked — it just couldn't carry data anymore.

Also cleaned up: restarted the downloader (SABnzbd) — it had frozen with 3 stuck jobs, which then failed on their own because they were junk password-locked files, nothing to do with the drives. And restarted the 6 apps that had crashed: bookseerr, audiobookrequest, va-claims-backup, autobangumi, wizarr, authentik-redis. All running.

03 // The new rule

If you unplug and replug the drive box and Windows logs nothing at all — suspect the data cable first.

It's the cheapest thing to test and it just went 1-for-1. A dead power brick looks the same in the log, so swapping the cable first costs you two minutes and rules out the most likely culprit.

04 // Why this keeps happening

It was never the power. We checked.
Correction — an earlier version of this page blamed power flickers. That was wrong. The server keeps a log of every unexpected shutdown. Since June 1 there has been exactly one, on June 11, during the work of swapping the drive box itself. None on June 9, July 23, or July 24. On top of that, both the server and the drive box are plugged into a battery backup. The power never went out.
So there were really only two failures, not three.

June 9 was the old 6-bay box, which was genuinely faulty — several of its slots threw errors at once. You scrapped it and bought the 5-bay.

July 23 and July 24 were the same failure. The cable was already dying on the 23rd. Power-cycling the box wiggled the plug just enough to work for a few hours, then it quit for good overnight. One dying cable, two symptoms.
The real weak link is USB itself. It was never built to hold a hard drive array — it's designed for things you plug in and pull out, like a flash drive or a phone. Its plugs are small, its cables are thin, and it has no way to tell you it's getting tired.

Right now five of your drives hang off one cable. Five eggs, one basket, and the basket is a $5 cord.

The grown-up answer is SAS — the connection real servers use. Thick latching cables, built to stay connected 24/7.

05 // The cheap fix first

Do this first

Step 1 — A proper USB-C cable

The drive box can also connect by USB-C, and that's a genuinely better plug than the one that just died. The old style (the wide, awkward USB 3.0 Micro-B) is rated for about 1,500 plug-ins and is famous for working loose. USB-C is rated for 10,000, clicks in properly, and has real strain relief. That is exactly the part that failed, so replacing it with a better design is a real fix — not a band-aid.

Get a certified 10 Gbps data cable, 3 feet or shorter, from a name like Cable Matters, Anker, StarTech, or Monoprice. Plug it into a rear port on the motherboard — never a hub or a front panel.

Buys you: months, maybe years — for twenty dollars
One honest catch: USB-C is a plug shape, not a speed. The chip inside your drive box tops out at 5 Gbps no matter which cable you use, and that's shared across all five drives. Fine for watching and downloading; it's a real bottleneck when the pool rebalances or several things read at once. The win here is the connector quality, not the speed.

06 // The real fix, when you're ready

One case, 24 slots, everything inside. No outside cable to fail, ever.

Step 2 — RROYJI / NORCO-style 4U, 24 bay

24 slots you can swap without opening the case. This is a clone of the NORCO RPC-4224 — the case home servers have used for over a decade. Not an experiment. It takes a normal power supply, has real reviews behind it (4.2 stars), and its fan layout — three 120mm in the middle plus two 80mm at the back — gives the controller card the moving air it needs.

Why 24 and not 12: you already run 11 drives. A 12-slot case is full on day one. Smaller cases were on this page before and they don't leave you room to grow, so they're off the list.

The older plug on this case doesn't matter. Its backplanes use SFF-8087, rated 6 Gb/s instead of 12. Each connector still carries about 2,400 MB/s shared by four drives — and a spinning drive tops out near 250 MB/s. It's a four-lane road for cars that only do 30. The only effect is which cables you buy.

07 // One surprise to plan for

This one would have bitten you at checkout.
Your server has no empty card slots. It has exactly three, and all three are full: the graphics card, the drive controller, and — it turns out — one of those PCE4SAT-MS1 cards is already installed.

So your 3 spare cards have nowhere to go. And I wouldn't use them anyway: they're budget parts known for dropping drives under load. That's the exact problem you're trying to escape. Keep them as desktop spares.

The fix is easy, though. One LSI 9305-24i runs all 24 slots by itself, and it replaces your current 8-drive controller rather than adding to it. Pull the old card, put the new one in its place — you come out even on slots and go from 8 drives to 24.

The controller must be in "IT mode" — plain pass-through, no built-in RAID — because DrivePool needs to see each drive by itself. The 9305 series has no RAID firmware at all, so it already is. Nothing to flash.

Test all 24 slots before the return window closes, even the empty ones. A bad backplane is the one thing that would recreate the problem you're leaving behind.
Suggested order of operations: buy the $20 cable now. If the drive box behaves for a few months, you've saved eleven hundred dollars. Buy the case when you actually need drive number 12 — or the day the box acts up again, whichever comes first.

09 // The battery backup — already handled

Don't buy one. You have two.
The server is already on a battery backup — an Amazon Basics 800VA, plugged in by USB, reporting 100% charge. The drive box is on it too. That's why the power never actually went out during any of this.

You also have an APC Smart-UPS X SMX1500RM2U sitting in the garage — a much stronger unit (1200W instead of 480W, clean sine-wave power, rack-mountable next to the new case). Worth charging up and testing. Its batteries have probably aged out from garage temperature swings; a replacement pack runs $155–200.

But no rush. A better battery would not have prevented a dead cable. This is good housekeeping, not the fix.
The gap actually worth closing: nothing tells the server to shut down.

There's no UPS software installed, so Windows treats the battery like a laptop battery. In a long outage the machine doesn't power down politely — it just dies mid-write, exactly like yanking the cord. With 11 drives and live databases, that's the one thing a battery backup is supposed to prevent. Installing APC's PowerChute is free and fixes it.
Also worth turning on: duplication in DrivePool. Right now the pool keeps one copy of each file. When a drive died back in June, those files were simply gone. Duplication keeps a spare copy on a second drive, so a dead drive costs you nothing but the drive.
